Buyer's guide

AI Marketing Agency: What Are You Actually Buying?

Almost every marketing agency now says it uses AI. That tells you practically nothing.

One agency uses ChatGPT to rewrite a headline. A second automates content production and monthly reporting. A third runs agents that continuously analyse marketing signals and recommend the next action. A fourth connects agents across marketing, sales, CRM and customer insight.

All four use AI. They are not the same service, they do not solve the same business problem, and they are not in the same price range.

This guide describes four practical levels of AI marketing, what each one realistically delivers, what it costs, and what your company owns when the work is finished.

The useful question is not whether an agency uses AI. The useful question is: at what level does it use AI, what business problem does that solve, and what will your company own when the work is finished?

    Four levels of AI marketing

Most confusion in AI procurement disappears once you name the level you are buying. Companies can start at any level — there is no requirement to walk from 1 to 4.

    Level 1

    AI as a tool

AI helps a person perform individual tasks: research, first drafts, analysis, localization, campaign concepts and summarization. This is where most companies are. It can create real productivity, but software licences alone do not create an organizational capability.

    What the work looks like

    • Practical team training using the company's real work, not demo examples
    • Identifying the few high-value use cases worth standardizing
    • Shared prompt and workflow standards so output quality stops depending on the person
    • Quality control and human approval practices
    • Safe-data-use principles: what may be entered into which tool

    Indicative price

Training or a defined project — priced by scope

Best for: Teams already experimenting with AI whose usage and output quality are inconsistent.

    Level 2

    AI-powered workflows

AI is connected to a repeatable, defined process with agreed inputs, rules and outputs. The process runs the same way every time and someone is accountable for the result.

    What the work looks like

    • Data-informed content briefs and drafts
    • Turning expert interviews into channel-specific content
    • Recurring search-query or competitor analysis
    • Classifying customer feedback into themes and actions
    • Recurring management summaries
    • Localization drafts prepared for human review

    Indicative price

    From €490/month

For one narrow, clearly defined workflow — for example a data-informed content or analysis workflow. This price does not promise an autonomous marketing department, a strategy or agents.

Best for: Companies with a process that already matters and already repeats, executed too slowly or too inconsistently.

    Level 3

    AI agents and Growth Engine

Agents continuously monitor relevant data, analyse change, and recommend or perform carefully bounded actions toward a commercial goal. This is the level at which Growth Engine operates.

    What the work looks like

    • Business, market and performance data combined into one view
    • Search Console queries, rankings and CTR; Google Ads search terms, cost and conversions; GA4 behaviour and landing-page conversion
    • Competitor visibility and content changes; demand by country, language, segment and product
    • CRM feedback on lead quality and sales outcomes; business priorities, margins and delivery capacity
    • 300–400+ relevant signals continuously assessed where the data supports it
    • Transparent prioritized recommendations with the reasoning shown
    • A shared execution backlog, plus hands-on SEO, content, advertising and conversion work
    • Recurring measurement and reprioritization

    Indicative price

    From €2,500/month

Depending on markets, data sources and implementation scope. Human judgment retains responsibility for context, priorities and meaningful commercial decisions.

Best for: International B2B companies already investing in marketing but facing fragmented channels, too much data, weak prioritization or poor coordination between marketing and sales.

    Level 4

    Orchestrated agents across the company

Several specialized agents share signals and coordinate approved actions across marketing, sales, CRM and customer insight. This is coordination under rules and approvals — not uncontrolled autonomous marketing.

    What the work looks like

    • Shared signals between marketing, sales and customer insight
    • Defined permissions: what an agent may propose, and what only a person may approve
    • Integrations to CRM, analytics, advertising and content systems
    • Governance, logging and review of what the system did and why
    • Continuous development as processes and data quality improve

    Indicative price

Custom implementation + continuous development and operation

Price depends on integrations, data quality, number of processes, permissions, security requirements and the allowed degree of automation.

Best for: Companies with repeatable commercial processes, useful CRM and performance data, clear ownership and enough scale for cross-functional automation to produce a meaningful return.

The objective is not more content

At level 3 the objective is to identify and execute the most valuable next action. That action could be a new landing page, improving an existing page, changing advertising, fixing technical SEO, testing a new market — or deciding that no new content is currently needed.

Automating the wrong process only produces the wrong output faster.

A workflow performs a known process efficiently. It does not independently decide whether that process is your company's best next investment. That decision stays with people who understand the business.

What orchestration looks like in practice

A concrete example of a level-four system that can be designed and implemented when the data and processes support it:

    1. 1A CRM agent identifies that leads from a particular industry, company size and buyer role close faster and at a higher rate.
    2. 2A market agent estimates the opportunity in selected countries.
    3. 3A research agent builds a qualified list of matching companies and decision-makers.
    4. 4An outreach agent prepares relevant, personalized contact sequences for human review.
    5. 5A content agent identifies recurring questions and objections from successful sales conversations.
    6. 6The website, sales material and content backlog are updated to serve that audience better.
    7. 7Sales outcomes return to the system and improve the next round of targeting and messaging.

    A second example

Repeated customer feedback can create proposed FAQs, website improvements, sales-enablement material and content drafts. Human approval remains required before significant external publishing or commercial action.

Growth Engine and agent orchestration support your marketing and sales teams. They do not replace them.

How much does an AI marketing agency cost?

Indicative pricing for the four levels. The monthly number matters less than what actually happens each month.

    AI training and process design

Use cases, working methods, prompts, governance and adoption

    Project-based

    Narrow AI workflow

One defined content, analysis or reporting process

    From €490/month

    AI-enabled Growth Engine

Agents, multi-source analysis, prioritization and hands-on execution

    From €2,500/month

    Orchestrated agent system

Cross-functional processes, integrations, governance and continuous development

    Custom implementation + monthly operation

    • Prices are indicative and exclude media spend, third-party software licences and unusually extensive custom integration unless separately agreed.
    • No agency can guarantee revenue, leads or ROI — including this one.

Compare what happens each month, not the monthly number

Before comparing two offers, ask both providers the same questions:

    • Which data sources actually feed the work?
    • Does the system decide priorities, or only produce volume?
    • Who checks quality, and against what standard?
    • Which integrations are included, and which are extra?
    • How do sales outcomes and CRM feedback reach the system?
    • What does our company own and keep afterwards?

Three ways to work with me

Start where your company actually is. You do not have to progress sequentially from level 1 to level 4.

    Train your team

Move from inconsistent level-one experimentation toward effective, safe and repeatable AI use, using your real work as the training material.

    Build it together

Your team contributes business knowledge. I provide the marketing, AI, process-design and implementation expertise. Capability transfers to your internal team as we build.

    Managed implementation and operation

I build and operate the system alongside your marketing and sales teams — from Growth Engine to selected agent orchestration.

In every model, decisions with commercial consequences stay with your people.

    Everything we build remains yours.

The engagement is not a black box. Depending on scope, your company retains its company-specific:

    • data structures and connections
    • documented processes
    • prompts and instructions
    • agent definitions and operating rules
    • automations and integrations
    • dashboards and prioritization logic
    • content and deliverables
    • organizational knowledge created during the work

This does not mean ownership of third-party software, foundational models or vendor platforms and their licences. You own or retain access to the company-specific assets and work created for you, subject to the selected tools' own terms.

Continued cooperation should be valuable because the system keeps producing better decisions and execution — not because its basic logic is being held hostage.

Tools can be learned quickly. Commercial processes cannot.

Designing agents requires understanding which data matters, which signals are commercially meaningful, what rules apply, how outputs are evaluated and where human judgment is mandatory.

That judgment comes from 27 years of international B2B experience and more than 100 projects — not from a tool subscription.

AI does not remove the need for experience. It multiplies the impact of the experience used to design the system.

How to choose an AI marketing agency

Nine questions that separate real capability from AI vocabulary:

    1. 1Which of the four levels are you actually delivering?
    2. 2What business problem will AI solve first?
    3. 3Which data informs the system's decisions?
    4. 4Where is human approval mandatory?
    5. 5How will sales outcomes and customer feedback improve the system?
    6. 6What will our company retain after implementation?
    7. 7Can our own people understand and operate what you build?
    8. 8How do you measure commercial value rather than production volume?
    9. 9Who has designed the process behind the technology?
